  게임 게시판에 보통 게임 소개, 팁 같은 것들이 올라오는데... 올해 1월부터 최근까지 약 4개월 반 정도 동아리 사람들과 게임을 만들었어요. `_` 그 과정을 겪으면서 느낀 점들을 공유해보고자 글을 쓰게 되었어요. 혹시 게시판이 안 맞으면(?) 토비님이 글을 옮겨주시겠죠?; 1. 구인에는 노력이 필요하다, 하지만 행운이 따르기도 한다 - 정말 매력적인 기획 초안서라면 같이 만들자고 하는 개발자 or 아트 or 사운드 등이 넘쳐나겠죠. - 하지만 대략적인 컨셉만 나온 상황이고, 심지어 평소 동아리회원들이 선호하는 장르가 아니라면? - 평소에 친하던 한 개발자 친구 A에게 프로젝트를 같이 진행하자고 부탁/설득했고, 친구는 고민 끝에 수락해주었습니다. (만세!) - 이후 A와 친하던 B가 동아리에 신입 회원으로 들어오게 되었는데, B는 "평소에 귀여운 게임을 좋아한다"며 프로젝트에 합류하고 싶다는 의사를 보였습니다. - 그렇게 B도 팀원이 되었습니다. (만세!) - 한편, C로부터는 늦은 밤에 카톡이 왔습니다. (들어온 지 역시 1년도 안 된 신입회원) - C: 안녕하세요 저: (늦은 시각에 당황했지만) 안녕하세요 ^^; C: 저 프로젝트 참여할께요 저: - 동아리 카페에 올려와있는 게임 소개를 보고 연락한 것이었죠. - 그렇게 개발자 친구들이 합류했습니다. 2. PM은 생각보다 정말 중요하다 - 프로젝트 매니저. 네, 그렇습니다. 누군가는 프로젝트를 관리해야합니다. - 게임 제작은 1월 초부터 시작했고, 4월 중순에 마무리되었습니다. 즉, 2개월의 방학이 포함. - 과연 우리 친구들이 방학을 순전히 방 안에서만 혹은 국내에서만 보낼까요? - 아니죠. 다들 길고 짧은 여행 일정이 있었습니다. 하하하.... - 시시때때로 누가 일이 가능하고, 불가능한지 확인하며 그에 맞춰서 일을 진행했습니다. - 예를 들어 게임에 a 라는 씬이 있으면 이것은 A가 맡고, 여행을 다녀왔다가, 다시 작업하되 b라는 씬은 B가 쭉 맡는 식이죠. - 일정관리 외에도 주기적으로 목표를 정하고, 그 와중에 각자에게 주어진 일이 얼만큼 진척되었는지, 어떤 곳에서 버그가 발생하고 있는지, 어떤 업무가 기술적으로 힘든지, 결과물에 따른 게임의 방향이 의도했던 것이 맞는지....등등을 체크하고, 또 체크하고... - 동아리 수준에서 몇 명 모여서 만드는 게임도 이 정도인데 대규모 프로젝트에서는 PM이 얼마나 바쁘고 힘들지 상상이 잘 안 되더군요. - 힘들지만 보람있는 일이었습니다. 2-1. 일정 관리가 PM 업무의 전부는 아니다 - 과거에는 PM에 대해 어렴풋이 일정 관리가 업무의 전부일 거라 생각했는데요. - 생각보다 포괄적이더군요. 특히, 정서적(?)인 면에서 그렇습니다. - 팀원들과 사이좋게 지내는 것도 중요하지만, 팀원들의 성격을 잘 파악하고 챙기는 것도 중요하더군요. - 누군가는 "왜 일이 이렇게 늦었어! 안놀아!" 라고 소리친다면 아무리 제가 장난으로 그랬다고 해도 신경쓰일 수 있죠. - 하지만 다른 누군가는 "아 함만 봐주세여" 하면서 되는대로 빨리 일을 처리해서 웃으며 넘겨줄 것입니다. 4. 구현되었다고 해서 끝난 게 아니다 - "아이템을 사면, 방 안에 아이템 이미지가 이런 저런 위치에 나오게 해줘." - "네, 구현했어요." - 모든 일이 이렇게 간단하게 끝나면 얼마나 좋을까요. - 방 안에 아이템 이미지가 나오기는 하지만, 다음과 같은 일들이 있을 수 있습니다. * 이미지 크기가 너무 작다 or 크다 * 이미지 크기는 적당하나 해상도가 너무 낮다 * 이미지 크기는 적당하고 해상도도 괜찮지만 위치가 이상하다 * 이미지 크기도 적당하고 해상도도 괜찮고 위치도 괜찮지만 특정 캐릭터가 있을 경우 그 캐릭터와 이미지가 겹친다 * 이미지 크기도 적당하고 해상도도 괜찮고 위치도 괜찮고 캐릭터와 겹치는 일도 없지만, 이미지 파일 자체가 다른 파일과 바뀌었다(!!!) * 그 외에도 수많은 자잘자잘한 일들... - 그만큼 만든 걸 직접 돌려보고, 퀄리티가 충분한지 확인하는 작업이 중요함을 뼈저리게 깨달았습니다. - QA는 정말정말 중요합니다. 정말로 중요합니다. (인디게임에서는 구하기 힘든 인력이기는 합니다.) - QC도 QC지만, QA 담당자가 따로 있어서 프로젝트 초반부터 같이 일을 했더라면 좋았겠다라는 생각이 많이 들더군요. 5. 인간의 욕심은 끝이 없고 폴리싱을 반복한다 - 분명히 이 정도면 완성된 것 같은데, 더 퀄리티를 높이고 싶은 욕심은 끝이 없는 법입니다. - 아 여기에 이런 기능 넣어볼까, 이벤트 하나 더 추가할까, 아이템 좀 더 추가할까 등등등. - 여기 UI를 좀 더 바꿔볼까, 타이틀 화면 색감만 약간... - .... - 인간의 욕심은 끝이 없습니다. 인정하면 편합니다. - 그렇지만 역시 QA 담당자가 따로 있었으면 좋았겠다라는 생각이 많이 들었습니다.(2) - 애초부터 잘 닦여 있었으면(?) 폴리싱에 그만큼 시간을 덜 들여도 되지 않았을까...하고. 6. 체력관리는 필수 - 최종 업로드 이틀 앞두고 하루는 밤을 완벽하게 샜고(잠깐 눈도 못 붙이고 아침 9시가 되도록 쭉) - 하루는 새벽 3시가 넘어서야 잠들었더니 - 눈은 충혈되었고(지금은 괜찮네요.) 편도선이 부었고 그 와중에 코를 찡찡거리며 기침도 합니다. - 업로드를 도와주신 현업 개발자분께 "그래도 실제 게임 회사에서 런칭할 때는 이렇게 밤새거나 하지 않겠죠? 전문가들이 많으니까..." 라고 여쭤봤더니 - "아뇨...."라는 대답이 돌아왔습니다. - 그러니까 평소에 운동 꾸준히 하고 영양제도 좀 챙겨먹어야.... - 으앙 쥬금. ------------------------------------------------------------------------------- 이상입니다. 감기 기운은 그렇다치는데 편도선은 진짜 침 삼킬 때마다 아파서 싫네요. 으으;; + 덧. 홍보글로 간주될 경우 바로 삭제하겠습니다. 아니면 통보없이 삭제하셔도 괜찮습니다.
