(역시 모 선배의 글) A라는 회사가 있다. 이 회사는 소비재를 만드는 회사인데, 시장에서 아주 성공적인 성과를 거두고 있다. 100년 된 기업으로 업력이 길지만 대부분은 그럭저럭 먹고 사는 정도였다. 하지만, 최근 7년간 오퍼레이션을 강화하여, 세계 최고 수준의 생산 효율을 달성하고 히트작들을 쏟아냄으로써 좋은 평판을 유지하고 있고 단순히 고객을 넘어서 이 회사의 제품에 열광하는 고객층을 확보하였다. 최근 7년간 국내 시장에서는 1위의 매출과 수익을 달성하였고, 세계 시장에서도 손에 꼽히는 Performance를 보여주고 있다. 심지어 불량률 0의 신화를 달성한 해도 있었다. 그런데, 이 회사의 경영진들은 한 가지 고민을 안고 있다. 과연 우리의 이 성공이 얼마나 지속 가능할 것인가? 예전에 비해 시장의 판도가 재편되는 흐름이 감지되었다. 국내 시장에서 전통적인 경쟁사인 M사는 아주 충성도 높은 고객층을 바탕으로 훨씬 안정된 매출 구조를 가지고 있다. 지금 당장 A사의 연이은 히트작들로 수익률은 더 좋지만, A사의 설비는 노후화되어 있고, M사에 비해 매출을 일으키는 고객층은 훨씬 적다. 최근 출시한 상품들이 성공하기는 하였지만, 그 상품들을 제조하는 설비나 유행은 오래가지 못할 것이라는 게 자명하다. 또, 해외의 경쟁사들인 R사와 B사는 더 넓은 자국 시장을 바탕으로 유리한 고객층을 보유하고 있으며, 이것은 향후 더욱 가속될 전망이다. 이 때 또 다른 경쟁사인 C사와 M2사는 대기업이 인수하여 공격적인 투자를 하고 있다. 손익은 무시하고, 적자를 무릅쓰고 대기업의 브랜드 인지도를 높이는 도구로 대기업의 막강한 자금을 투입하여 운영하고 있다. A사의 경영진은 고뇌에 휩싸인다. 지금 성공은 훌륭하지만, 미래는 불투명하고 결국 그저 그런 회사로 끝날 가능성이 높아 보인다. 경쟁 환경에서 A사가 취할 수 있는 방법은 무엇일까? 먼저 고민해 볼 수 있는 것은 첫째, C사, M2사처럼 대기업에 지분을 넘기고 손익과 관계 없이 투자금을 끌어 오는 방법이다. 이것은 고려해 볼 만한 방안이기는 하나, A사는 단순히 브랜드를 홍보하는 수단으로 혹은 대기업 총수의 장난감이 되고 싶은 게 아니다. 회사를 다니는 목적은 다 다르지만, 적어도 A사의 경영진과 직원들은 자기들의 제품을 계속 발전시키고 자신들의 생각을 담아낸 제품을 통해서, 그 제품을 사용하는 고객과 함께 하나의 문화와 역사를 이루고 싶어한다. 또 하나의 방법은, 해외 경쟁사처럼 시장을 넓히는 방법인데 이것은 여러 규제와 Local 시장에 의지하는 해당 산업의 성격상 추구하기가 불가능하다. 자, A사의 경영진은 이 난국을 어떻게 타개해야 할까? 자신들의 자유를 대기업에 팔아 넘기지도 않으면서, 어떻게 풍부한 시장을 바탕으로 하는 해외 경쟁사 또는 자금을 가진 국내 경쟁사와 시장에서 겨루어 성과를 창출할 수 있을까? 그 답안으로 A사는 장기적으로 지속 가능한 경쟁력을 갖추기 위해 대규모 설비 투자와 R&D 투자를 하여, 지속적으로 경쟁 가능한 제품을 내어 놓기로 한다. 그런데, 문제는 그 설비 투자와 R&D 투자 금액이 이 회사의 몇 년 매출에 해당할 정도로 커다란 투자이다. 증가한 매출과 이익의 증가가 이 투자금에 대한 이자를 갚고 원금을 갚아나가는 데 10년이 넘게 걸린다. 하지만, 100년 이상을 영속해 온 이 기업은 다음 100년을 위하여 고통스러운 10년을 견뎌내기로 결단한다. 그것도 시장에서 최근 7년간 최고의 지위에 있을 때 그러한 결정을 내린다. 그리고, 핵심 경쟁력인 생산 효율성을 극도로 끌어올려 최근 7년간 업계 1위를 쟁취하는데 공헌한 생산 담당 임원 W를 불러 이 결정을 이해하고 이 결정이 성공할 수 있도록 부탁한다. 이 생산 담당은 두 가지 과제를 안게 되었다. 첫째, 대규모 투자를 할 수 있도록, 기존 제품의 생산성 향상과 원가 절감을 하여 대규모 투자에 소요된 감가상각과 이자를 감당하며 버텨주어야 한다. 만약, 그렇지 못하면 제품을 통해 문화를 만들고 꿈을 실현하고자 하는 이 기업은 도산한다. 둘째, 대규모 투자금을 마련하기 위해서, 기존 생산 설비의 일부는 매각에도 불구하고 이를 버텨주어야 한다. 자, 그에게 맡겨진 딜레마는 1. 과거 보다 훨씬 좋지 못한 설비를 가지고, 2. 미래의 발생할 매출과 이익을 위한 투자를 감당할 만큼 원가절감과 생산성 향상을 통해 현재 수익을 오히려 더 증가시켜야 한다. 이 회사의 앞으로의 100년을 위해서는 필요한 일이지만, 삐끗하는 순간 나락으로 떨어진다. 파산 아니면 C사나 M2사처럼 대기업에 인수 합병되어 브랜드 광고 매체로 전락하게 된다. 제품을 통해 꿈을 이룬다는 아름다운 이상은 물 건너가는 일이다. 분명 수익성을 강화하기 위해 원가 절감이 필요하기는 하나, 원가 절감으로 품질이 떨어져서 매출이 급락해 버리면 도산/피합병으로 인한 자유의 박탈이라는 지옥으로 가는 길이 열린다. 결국, 생산담당 매니저에게 주어진 과제는 대규모 투자를 감당할 수 있을 만큼 원가 절감을 통해 수익성을 향후 10년간 확보하여야 한다. 그러나, 원가 절감으로 제품의 질이 급격히 떨어지면 매출과 수익성이 모두 떨어질 우려가 있으므로, 거의 유사한 품질을 유지해야 한다. 이에 생산 담당 임원 W는 고민한다. 그는 세계 최고 수준의 Operation으로 개별 제품이 세계 최고 수준의 경쟁력을 갖추게 하였다. 그러나, 그에게 주어진 자원마저 빼앗겨 버렸다. 그는 업계에서 가장 유능한 생산 전문가로 이미 알려져서, R사 등으로부터 계속해서 이직 제의도 받았다. 이에 W는 이 회사에서는 자신의 꿈을 이룰 수 있고, 그 꿈을 이루기 위해서 먼저 회사의 재무를 안정화 시키는 게 당면 Issue이므로, 이를 책임지기로 마음 먹고 길을 찾기 시작한다. 그는 어떻게 품질을 떨어트리지 않으면서 수익성을 향상시키기 위한 원가 절감을 할 것인가에 대한 구상을 한다. 수익률 목표를 달성하기에 over spec.인 현재 고급 설비들을 매각하고, 재료는 Low Cost Country에서 구매하던가, 아니면 이름은 없더라도 싹수가 보이는 업체들을 찾아내어 Partnership을 맺어 낮은 가격으로 품질을 맞추는 길을 택한다. 물론 과거만큼의 명품 제품을 만들지는 못하지만, 크게 티가 안 날 정도로 그럭저럭 괜찮은 품질의 제품으로 수익성을 확보하며 매출을 높인다. 그 사이에 못 겪을 꼴도 겪는다. 대기업 C사의 생산담당 임원은 "이런 그저그런 제품이나 만들다니 W씨도 다 됐구려..."라고 조롱하기도 하고, 과거 충성도 높았던 고객들은 '이런 그저그런 제품이나 내놓다니, 내 청춘과 함께한 A사의 정신은 어디로 갔는가?'
